# Goldratt was right about AI

*The Theory of Constraints, written about CNC machines in 1984, is the most useful frame I know for AI labor in 2026 — and it tells you exactly where to put your first agent.*

## Reason for being

In 1984, a physicist Eliyahu [Goldratt](https://www.goldratt.com/) published a novel about a man trying to save his factory. [The Goal](https://www.goldratt.com/) sold a few million copies, ended up on operations-program reading lists, and taught a generation of plant managers that throughput is bound by the slowest step in a chain. Goldratt called that step the constraint.

The reason the constraint matters is not that it's slow. It's that it's the integration point — the place where most of the work flows through. The constraint constructs the flow. Lift it, and everything downstream moves with it.

Goldratt was writing about CNC machines and unionized assembly lines. That insight, four decades later, is the most useful frame I know for AI labor. The role you're trying to elevate is the role the rest of your team is waiting on. Putting an AI agent there, with the right context, can lift the whole system. Putting one anywhere else does not.

## Why it matters

Most AI deployments today are shotgun. Buy a tool, hand it to everyone, watch dashboards. The pitch is everywhere-productivity. The assumption is that lift compounds.

The whole point of Goldratt's work — and of the entire field of operations research that grew out of it — is that this assumption is wrong. In a connected system, only the constraint determines throughput. Productivity gains away from the constraint pile up as inventory, not output.

Translated to knowledge work: a ten-percent productivity boost on a marketer who is already waiting on the CMO's brief produces zero additional briefs. The brief gates the campaign. The CMO gates the brief. The CMO is the constraint.

Where you put your first AI agent is the highest-leverage decision in your AI strategy. Most companies are getting it wrong by skipping the diagnosis.

## The deeper insight: the constraint constructs the flow

[Goldratt](https://www.goldratt.com/)'s plant is concrete. There is one machine that runs slower than the others. Work piles up in front of it. Adding more workers to the lines feeding it just makes the pile bigger. Adding a second shift on the lines downstream is wasted, because the slow machine still gates everything. The classroom version of the lesson stops there: identify the bottleneck, exploit it, subordinate the rest of the system to it, elevate it, repeat.

The deeper version is rarely taught. The reason the bottleneck is the bottleneck, in a real plant, is that it is doing the most work — synthesizing materials, calibrating tolerances, integrating tooling changes. The output of every other station depends on whether the constraint holds. The constraint is rich with context, and that's why elevating it has nonlinear effects. Lift the constraint by thirty percent and you lift more than thirty percent of system throughput, because you are also accelerating the integration that makes the rest of the work possible.

Knowledge-work organizations have the same shape, but the constraint is harder to see because the work product is decisions and syntheses rather than pallets. The CMO is integrating brand voice, market signals, exec strategy, channel performance, and customer feedback before producing one good brief that unblocks five marketers. The senior analyst is integrating twelve sources before producing one report that shapes six decisions. The customer success lead is integrating product usage, support history, and contract terms before producing one renewal-risk view that paces AE outreach, finance forecasting, and customer marketing. These roles are slow because they are integrating. They are the constraint because they are integrating.

## Why AI is shaped for this work

Integration across many sources is the native capability of a large language model. The thing an LLM does, when it is doing its best work, is read widely and synthesize. That is not a controversial claim. The implication is the underappreciated part: integration roles in your organization are AI-shaped roles, when the setup is real.

What that means in practice: the agent has to be set up the way a senior hire would be set up. It needs access to the same [Slack](https://slack.com/) channels and tools the human reads. The rules of the role have to be written down — what the agent does on its own, what it sends back for review, what it escalates, what it refuses. Its work has to be checked before it ships. Every action it takes has to be auditable. The setup is the difference between an AI marketing strategist as a vendor demo and an AI marketing strategist as a real role on your team. The demo runs on a generic prompt. The role runs on six weeks of your [Slack](https://slack.com/) threads, your brand guide, your Q3 OKRs, your campaign log.

The synthesis quality of an LLM is a function of its inputs. Thin context produces thin synthesis. That is true of every deployment, but it matters most at the constraint, because the constraint is gating everyone else. AI deployed at the constraint is high-stakes by definition. Get the setup right and the lift compounds across the team. Get it wrong and you have just blocked the whole system more cleanly than the human did.

## The [Five Focusing Steps](/guide/framework/goldratt-was-right-about-ai), re-read for AI labor

[Goldratt](https://www.goldratt.com/)'s five steps are usually presented as a linear playbook. They are better understood as a discipline you cycle through indefinitely. AI labor lives mostly in step four, but the first three steps determine whether step four works.

### 1. Identify the constraint

The constraint is whichever role's output, when delayed, delays the most others. In practice you find it by asking three questions. Which role does the team most often describe as we're waiting on X? Where does work most reliably stack up? Which decision do five other people defer to until one person produces a memo or a brief or a number? That role is your constraint. Most companies skip this step entirely and put AI wherever the loudest manager is asking for it. The loudest manager is rarely the constraint.

### 2. Exploit the constraint

Before adding capacity at the constraint, get the human there operating at peak. This is almost never about working harder. It is about removing the work that is not the synthesis but is currently consuming the synthesizer. Inbox triage. Tier-one questions from new hires. The recurring meeting that exists out of habit. AI labor often earns its first hour at this step rather than step four — not by replacing the constraint but by routing tier-one work elsewhere so the human at the constraint can do the integration she is the only one in the building who can do.

### 3. Subordinate the rest of the system

Pace the rest of the organization to what the constraint can absorb. Stop loading work upstream that the constraint cannot process. The hardest part of subordination is cultural: every team upstream of the constraint feels productive when they ship work, and the discipline of holding work back so the constraint can process it offends every individual contributor metric in the company. ### 4. Elevate the constraint

This is where the AI agent goes. Adding capacity at the constraint is the move that lifts the entire system. The AI agent at the constraint is a capacity addition with a particular shape: it is good at integration, scales instantly, costs a small fraction of the comparable senior salary, and fails badly without the right setup. The four signals below are what to verify before deploying.

### 5. Repeat

The constraint moves. It always moves. If you have elevated the marketing constraint, the next constraint is somewhere else — RevOps, product, customer success, the SE pool, the chief of staff. [Goldratt](https://www.goldratt.com/)'s lesson at the end of his novel is not that Alex Rogo found the bottleneck and fixed it. The lesson is that he learned to keep finding it.

## Four signals before you deploy

Before deploying an AI agent at the constraint, four things have to be true. If any one of them is false, the agent will fail in a way that blocks everyone downstream. Don't deploy.

- Every signal the human at the constraint reads is somewhere the agent can read. If the integration work depends on a hundred private DMs, the agent cannot do it.
- A written constitution names the calls the agent should not make. The constitution is not a prompt. It is a four-tier authority model: what the agent does autonomously, what it sends for review, what it escalates, what it refuses. The constraint role demands judgment under uncertainty in places; the constitution names where those places are and routes them to a human.
- The agent posts its work where the team can see it and correct it. [Slack](https://slack.com/) works for this. A drawer in a private app does not. The team forms trust by watching the agent work — and corrects it by editing in public.
- Every action the agent takes is auditable. If the agent ships a brief that misses, you can read the trace, see what it weighted and what it ignored, and update the constitution. If you can't audit, you can't correct, and the agent's failures will compound rather than calibrate.

## What the framework rules out

The argument does not say AI replaces every role. It says AI is the most leveraged hire at the role that integrates the rest of the team's work, when the setup can be built. Two kinds of constraints fail the four-signal test, and a third kind fails the framework altogether.

- Bottlenecks of judgment under uncertainty. Acquisitions, executive hiring, board-level strategy. The integration is not pattern-matching across known sources; it is frame-shifting under ambiguity. Don't deploy an agent there.
- Bottlenecks of relational accountability. The customer call, the partner negotiation, the regulatory sign-off, the meeting where someone has to take the responsibility. The work is representation, not synthesis.
- Bottlenecks where the setup cannot be built. The role's context lives in private conversations, off-platform tooling, or the synthesizer's head. The agent cannot read what is not legible. Go back to step two.

## The edge

[KORA-01](/agents/kora) is the customer-success agent on the Fidelic Roster. The first time we deployed it at a thirty-person SaaS company, the constraint was the head of CS — the person responsible for compiling the weekly renewal-risk view from [Mixpanel](https://mixpanel.com/), [HubSpot](https://www.hubspot.com/), [Stripe](https://stripe.com/), and a [Slack](https://slack.com/) channel. The compile took six hours. By the time the rest of the team saw the view on Tuesday morning, half the actionable risks were a week old.

KORA shipped its first renewal-risk memo on a [Monday](https://monday.com/) at 7:50 a.m. The compilation was the same — same sources, same structure — except it was finished overnight. Tuesday morning at nine, two AEs were already on calls about accounts the human head of CS hadn't yet flagged. By the third week, the head of CS had stopped writing the memo herself and was using KORA's draft as the substrate for the harder question: what do we do about the three accounts that keep landing on the watchlist.

By the eighth week the constraint had moved. The head of CS was no longer the bottleneck; the AE team's outreach capacity was. That is what step five looks like in practice.

## Honest take

Three things could make this argument wrong. One: the setup is harder than the model. We are perhaps twenty-four months into being able to set agents up well, and most companies are still figuring out what theirs looks like. Anyone who tells you their AI deployment was painless is either lying or has not actually deployed yet.

Two: the diagnosis is harder than the deployment. Identifying the real constraint, not the loudest one, is the work that most companies skip. A lot of AI-at-the-bottleneck deployments fail because the team identified the wrong bottleneck — the one that complains the most, rather than the one that gates the most.

Three: the constraint moves, and some teams aren't structured to keep finding it. The five focusing steps are a discipline, not a project. If your organization treats the AI agent as a one-time hire and the constraint as a fixed feature, the lift will compound for a quarter and then plateau.

Goldratt's novel ends with Alex Rogo running his plant well, his marriage repaired, his career ascending. The lesson is not that he found the bottleneck and fixed it. The lesson is that he learned to keep finding it. The constraint always moves. The work is never done.

AI labor does not end the constraint hunt. It accelerates it. That is the feature. That is the work.
