# What Block knows about coordination

*Block restructured around an integration claim about AI. The mechanism underneath the bet generalizes to companies that aren't laying off thousands of people this year — and tells you where to put your first AI hire.*

## Reason for being

On February 4, 2026, [Block](https://block.xyz/) laid off about four thousand employees — roughly half the company. A few weeks later, [Jack Dorsey](https://block.xyz/) and Sequoia chair [Roelof Botha](https://www.sequoiacap.com/people/roelof-botha/) published a memo titled [From Hierarchy to Intelligence](https://block.xyz/inside/from-hierarchy-to-intelligence). The thesis: AI should take over the work middle managers used to do — coordinating context across teams in real time. They called it the intelligence layer.

Most operators reading the memo focused on the layoffs. The mechanism underneath the bet is older, and it generalizes to companies that aren't restructuring this year. It generalizes, in particular, to where you put your first AI hire.

## Why it matters

Block restructured an entire ten-thousand-person organization around an integration claim: AI is structurally shaped to do the work that synthesizes context across many sources. At the org scale, that work is middle-management coordination. At the role scale, it's the work of every senior individual contributor whose output the rest of the team is waiting on.

If you don't believe Block's bet at the org scale — and it's reasonable not to; we are in year one — the underlying mechanism still applies. You don't need to fire half your company to take this thesis seriously. You need to find the one role whose synthesis is gating everyone else, and put an agent there set up the right way.

## What's actually new in [Block](https://block.xyz/)'s memo

[From Hierarchy to Intelligence](https://block.xyz/inside/from-hierarchy-to-intelligence) is short. The load-bearing claim is one sentence: AI assumes responsibility for coordination and real-time context sharing across teams. That's the org-level integration claim. Everything else in the memo follows from it.

[Block](https://block.xyz/) proposes two AI world-models behind the claim. The first aggregates internal data — code, decisions, workflows, performance metrics — into a continuously updated picture of company operations. The second maps customer and merchant behavior, drawing on transaction data from [Cash App](https://cash.app/) and [Square](https://squareup.com/). Both feed what the memo calls an intelligence layer that composes financial products dynamically. The remaining humans operate in three categories: individual contributors who build systems, directly responsible individuals who own specific problems, and player-coaches who both contribute and mentor.

The proof points the memo cites are real. Engineers using [Block](https://block.xyz/)'s open-source [Goose](https://goose-docs.ai/) agent reportedly ship forty percent more code per person than six months earlier. Q4 2025 gross profit was up twenty-four percent year over year, with 2026 guidance lifted to twelve point two billion dollars. [Block](https://block.xyz/) donated [Goose](https://goose-docs.ai/) to the newly formed [Agentic AI Foundation](https://www.linuxfoundation.org/projects/) under the [Linux Foundation](https://www.linuxfoundation.org/) in December 2025, alongside [Anthropic](https://www.anthropic.com/)'s [Model Context Protocol](https://modelcontextprotocol.io/) and [OpenAI](https://openai.com/)'s AGENTS.md.

## Why this isn't just AI replaces middle management

That framing is the laziest read of the memo. The deeper claim is structural. Block is asserting that the integration work that used to require middle management — context-sharing between teams — is work an AI agent can do, given the right inputs. It's not that AI is good at being a manager. It's that AI is good at integration, and management is mostly integration.

What's new is the scale. The claim that AI is good at integrating context across many sources has been quietly true for two years. Block's bet is that the right inputs — its two world-models — make the claim operational at the org scale. That's the part that's unproven, and the part that critics have flagged. The integration claim itself is older and broader.

## The role-level version of the same bet

You don't need two world-models or a new org chart to take this bet at smaller scale. You need one constraint, one agent, set up the right way.

What that means in practice: the agent has to be set up the way a senior hire would be set up. Access to the same [Slack](https://slack.com/) channels and tools the human reads. The rules of the role written down — what the agent does on its own, what it sends back for review, what it escalates, what it refuses. A quality check on its work before it ships. Every action auditable. At the org level, Block's intelligence layer is the connective tissue between teams. At the role level, that setup is the connective tissue between the agent and the work it's supposed to do. Same shape, different scale.

The role-level bet is operationally simpler than Block's. You are not restructuring the company. You are not betting on two custom world-models composed in-house. You are picking one role whose synthesis is gating others, setting an agent up properly for that role, and watching what happens when the brief ships on [Monday](https://monday.com/) morning instead of Wednesday.

## [Theory of Constraints](/guide/framework/goldratt-was-right-about-ai), briefly, because it explains why Block is coherent

Eliyahu [Goldratt](https://www.goldratt.com/) published [The Goal](https://www.goldratt.com/) in 1984. The argument: in any connected system, throughput is determined by the slowest step in the chain, which [Goldratt](https://www.goldratt.com/) called the constraint. Improvements anywhere else don't compound — they pile up as inventory, not output. The deeper version of the argument is that the constraint is doing the most work in the system because it is the integration point: every other node depends on what the constraint produces.

Translated to knowledge work: the role you should put your first AI agent at is the constraint role — the role whose synthesis the rest of the team is waiting on. Block bet that the org's structural constraint was middle management's coordination work, and elevated it with AI. We don't need to take Block's word for it at the org scale. We need to apply the same diagnostic at our own scale.

## How to find your one constraint

Three questions. The answer to all three is usually the same role.

1. Which role's output, when delayed, delays the most others?
1. Where does work stack up most often, waiting?
1. Which decision do other people defer to with we're waiting on X?

The role is your constraint. That's where the first agent goes — if, and only if, you can build the right setup around it.

## Four signals before you deploy

Before deploying an agent at the constraint, four things have to be true. Each one is necessary; none is sufficient on its own.

- Every signal the human at the constraint reads is somewhere the agent can read. [Slack](https://slack.com/) channels, dashboards, doc corpus, integrated tools.
- A written constitution names the calls the agent should not make. Four-tier authority: autonomous, review-required, escalate, refuse.
- The agent posts its work where the team can see it and correct it. [Slack](https://slack.com/)-native deployment is the default; private app drawers are not.
- Every action the agent takes is auditable. The trace, the inputs, the constitutional rule that gated the call. If you can't audit, you can't correct.

If you can't satisfy all four for the role you're deploying to, you are not ready. Go back and exploit the human at the constraint instead — remove inbox triage, kill the recurring meeting, route tier-one work elsewhere — and come back to the agent question later.

## What this looks like, concretely

Take a thirty-person SaaS company. The CMO is the constraint. The brief gates five marketers. Every campaign starts late because the brief is late. The CMO is good — that's not the problem. The problem is she is integrating brand voice, market signals, exec strategy, channel performance, and customer feedback before producing one good brief, and the integration is what makes the role hard.

By Q3 the constraint has moved. The bottleneck is now in RevOps, where one analyst is integrating [Stripe](https://stripe.com/), [HubSpot](https://www.hubspot.com/), [Mixpanel](https://mixpanel.com/), and the AE forecasts into one number for the exec team. That's step five in [Goldratt](https://www.goldratt.com/)'s framework — the constraint moves; you find the next one. The agent at the marketing constraint is now part of how the company runs. The agent at the next constraint is the next decision.

## The edge

Block's restructure cost real jobs. Four thousand of them. The press cycle around the memo focused on that, and reasonably so. But the structural claim that drove the restructure was about coordination, not headcount. Dorsey and Botha bet that the layer of the org that does context-sharing between teams could be replaced by an intelligence layer that pulls from two real-time world-models. They bet hard, and the bet is in production.

The interesting part for the rest of us is not whether Block is right at scale. It's that the underlying mechanism — AI is structurally suited to integration work, given the right inputs — applies at much smaller scales without the restructure. You don't have to take Block's whole bet. You can take the role-level version, learn what your setup looks like, and run the next decision from there.

## Honest take

Block could be wrong at the org scale. Critics in the trade press have called the restructure a stress test rather than a vindication. We won't know for eighteen months whether the intelligence-layer thesis holds in production for an entire ten-thousand-person organization. The outcome of that experiment is genuinely uncertain.

The role-level version of the argument doesn't depend on the org-level version being right. It depends on the underlying mechanism being right at the role scale, where it has been operating since 2024. Different stakes, different risk profile.

And there's a failure mode at the role level that's specific and worth naming: an AI agent at the constraint, with thin context, is uniquely bad. It doesn't just slow you down. It blocks everyone behind you, because the constraint is gating everyone behind you. The setup work is not optional. We don't recommend deploying at the constraint without doing the setup work first, no matter how compelling the demo looks.

Dorsey's memo will be read in three ways. The most common will be AI is replacing managers. The second most common will be this is a layoff with a thesis attached. The most useful is the third: someone very large is publicly betting on a mechanism that has been quietly true at smaller scales for two years.

You don't have to take the bet at Block's scale. You can take it at the scale of one role, one agent, set up properly. That is the version most companies should start with.
