# Onboarding an AI Hire Like You'd Onboard a Person

*The first 30 days with an AI hire follow the same shape as the first 30 days with a person: a owner, a calendar of check-ins, and a specific deliverable per milestone. Skip the shape and you'll cancel in month two and blame the agent.*

## Reason for being

There's a conversation that surfaces in week three of almost every AI deployment that goes wrong. Someone on the team — usually the person who pushed hardest for the agent — says some version of "I don't think it's working." Pressed for specifics, they describe a pattern: the agent shipped a draft on day two that was fine, three more in week one that were fine, and then a kind of fog set in. Nobody quite knows where the work is going. Nobody is reviewing it on a cadence. The escalations are landing in a [Slack](https://slack.com/) channel three people half-watch. The hire was made; the onboarding wasn't.

That conversation is the failure mode this piece is about. The agent isn't broken. The first 30 days were.

## Why it matters

Month-two cancellations look like "the AI didn't work." They're almost never that. The recurring story operators tell is more boring: nobody owned the agent's first 30 days. No one was named. No one ran the check-ins. No one updated the limit list when an edge case surfaced in week two. The agent kept producing work, the work kept landing in a channel, and the channel slowly stopped being read.

If you wouldn't hand a junior human their laptop and walk away, don't do it with an agent either. The shape of a working onboarding is the same shape you already know. Use it.

Before day one: name the owner. One person, not a committee. The owner is the human whose calendar holds the check-ins, whose name is on the limit list, and who decides whether the agent moves up the trust ladder at the end of the month. A two-person committee diffuses to nobody by week two. Pick the operator closest to the workflow, not the most senior person available.

## Day 1: agent in [Slack](https://slack.com/), first deliverable lands

Day one is a working day, not a setup day. The agent should be in your [Slack](https://slack.com/) workspace, in the right channels, with the right access to the right systems, and the first deliverable — a draft, a brief, a triage summary, whatever the role produces on a [Monday](https://monday.com/) — should land in front of the owner before the owner goes home. The owner reads it. Doesn't edit it yet, doesn't re-prompt, doesn't ask for changes. Just reads it and writes down what's right and what's off. That note becomes the first calibration input.

## Week 1: tone calibrated, escalations routed, three pieces of work shipped

By the end of week one the owner should have run two short check-ins — fifteen minutes each, on the calendar, not ad-hoc — and made three changes: tightened the agent's tone to match how your team actually writes, confirmed where escalations are landing and that the right person is reading them, and shipped at least three pieces of work end-to-end. "Shipped" means the work left the agent and reached its actual destination — the customer, the partner, the internal stakeholder — without the owner re-doing it. If the owner is rewriting every output, that's a calibration problem to fix this week, not a verdict to render in month two.

## Month 1: scope re-checked, limit list updated, the boring meta-question

The 30-day check-in is the one that matters. The owner sits down with two artifacts: the original scope and the limit list the agent shipped with. Both get edited. The scope gets edited because the work the agent is actually doing has drifted from what you thought you'd hired it to do — sometimes wider, sometimes narrower, almost never identical. The limit list gets edited because edge cases surfaced, the agent escalated some things it shouldn't have, and missed escalating others. Both are healthy signals. A constitution that didn't need editing in month one is a constitution that wasn't being tested.

Then the meta-question, which is the one most teams skip: is the agent landing in the workflow, or sitting next to it? An agent that's landing has changed how the team works — meetings shorter because the brief is already in the channel, fewer pings because the triage summary covers them, the owner now spends [Monday](https://monday.com/) morning on something else. An agent sitting next to the workflow produces work that nobody quite uses. That's the cancellation signal, and it's visible at 30 days if you look for it.

If the agent is landing, you raise the trust ladder for month two. If it's sitting next to the workflow, you fix the integration before you renew — or you cancel, on terms, and keep your team's time.

## The edge

The third Tuesday after deployment is the day the agent first surfaces an edge case the constitution didn't anticipate. A request from a customer that doesn't quite fit the routing rules. A draft that needs a tone the calibration document didn't cover. A judgment call about whether to escalate a thing that's mostly fine. That Tuesday conversation between the owner and the agent — what does the constitution say, what should it say, what gets added to the limit list — is the conversation that makes the agent yours instead of a template. Teams that have it are the ones still running the agent in month six. Teams that don't, aren't.

## Honest take

This breaks if your organization has no operational discipline to begin with. No clear owner of anything, no recurring check-ins, no written scope. An AI hire won't fix that — it'll just be a faster version of the same problem. Teams that wouldn't keep a junior human past month two won't keep an agent past month two either. The 30-day shape isn't the agent's job to enforce. It's yours.

The week-three conversation — the "I don't think it's working" one — is almost always avoidable. Name the owner before day one. Run the check-ins. Edit the limit list when an edge case shows up. By the time the conversation would have happened, you're having a different one: what should the agent take on next.
