Is SEO worth it for your small business?

SEO is worth testing when customers already search for what you sell, your pages can appear for those searches, and qualified enquiries can repay the full cost on a tolerable schedule. If demand, visibility, enquiries, or the economics are missing, do not buy more activity yet. Find the missing link first.

Do qualified customers search for this offer?

An owner can improve rankings and still gain no useful business if the offer has little search demand, the page answers the wrong question, or customers buy through referrals, marketplaces, distributors, or direct outreach instead.

Start with one offer, one service area, and the words a qualified customer would use. Use Google Ads Keyword Planner for a planning estimate and Google Search Console for queries that have actually produced impressions and clicks. Neither number is a promise of customers.

Each link answers a different question. No link can substitute for the one below it, and no single layer proves that the marketing caused the sale.

Qualified demand exists

Name the service, customer, location, and problem. Planning data can show whether people search; Search Console can show whether Google has begun presenting the page. Brand-name searches do not answer whether a customer who does not know the company can find the offer.

What changes the decision: Credible evidence that the intended customer rarely searches should move money toward another route, not toward more pages.

The page or profile can appear

Use URL Inspection for the exact web page. A local business also needs its Business Profile record because ordinary web indexing does not settle Maps. Record the first-party status before buying more production.

What changes the decision: An indexing, profile, or eligibility problem means more content is not yet the first job.

The search earns a qualified interaction

Filter Search Console by page and query. Add qualified calls, forms, appointment requests, and directions where relevant. Separate legitimate enquiries from spam, job applicants, vendors, and requests for work you do not sell.

What changes the decision: Rising impressions without qualified interactions points to the result presentation, offer, or query fit—not proof that more exposure is valuable.

The interaction becomes a customer

Record the source question, qualified status, sales outcome, and gross profit when the work closes. If enquiries arrive but do not close, the constraint may be price, availability, intake, follow-up, or sales.

What changes the decision: A marketing report ends too early if it stops before a qualified enquiry and the commercial outcome.

Gross profit clears the full cost

Count the provider fee, supporting writing or development, search-only software, setup, and owner time. Compare that economic cost with gross profit from new customers, not top-line revenue.

Google defines impressions, clicks, click-through rate, and position in its Search Console performance guidance. It advises giving more weight to trends in clicks and impressions than to position alone. For local businesses, the Business Profile performance report can add calls, website clicks, and direction requests.

Connecting Search Console and Google Analytics can put search queries and clicks beside landing-page behavior. A Google Analytics key event is an action the business marks as important; it is not automatically a sale.

This is a threshold, not a causal-return estimate. The source record still has to show whether qualified non-brand search activity is associated with enough new customers.

The phone has to ring often enough

This is an illustrative case, not a customer result or industry benchmark. Riverbend Plumbing is considering a $1,500 monthly engagement, expects $300 in supporting site work, and spends four owner hours at an internal value of $75 per hour. The full monthly cost is $2,100.

The threshold does not prove that three customers would be incremental—customers the business would not have won otherwise. It gives the owner a question the report must answer: is qualified, non-brand search activity consistently associated with at least three new customers per month?

Measurement limit

Randall Lewis and Justin Rao studied 25 randomized digital-advertising experiments involving millions of customers. The median confidence interval—the range of estimates consistent with an experiment—around return on investment was more than 100 percentage points wide.

Their study concerns advertising, not SEO. The relevant lesson is narrower: even unusually large experiments can leave causal return imprecise. A small business with a few monthly sales should not mistake a neat dashboard ratio for experimental proof.

Preserve changes, dates, first-party search records, qualified enquiries, closed customers, gross profit, seasonality, and other campaigns. Say “associated with organic search” when the record does not establish incrementality.

The report should make the next decision easier

Google’s June 2026 guide to hiring and evaluating an SEO tells buyers to ask what results are expected, in what timeframe, how success will be measured, and whether every site change and its reasoning will be disclosed. For an initial audit, Google recommends read-only Search Console access.

Google’s third-party SEO guidance says outside tools do not have Google’s internal ranking data and cannot guarantee performance. It recommends checking outside advice against official documentation and using Search Console as the first-party source.

Owners describe the same gap more bluntly. In one current r/smallbusiness discussion, a plumbing-business owner quoted $3,500 per month asked how long before more calls arrived and wrote that he did not have twelve months and $40,000 to find out. This is one person’s report, not a market rate or proof that every provider fails.

Three defensible routes

Continue with a dated review rule

Continue when qualified demand exists, the owner can see the work, the evidence chain is improving, the customer threshold is plausible, and the decision window fits the company’s cash. Write down the next review date and the result that would change the plan.

Repair measurement before spending more

Pause expansion when the report cannot connect pages and queries to qualified enquiries. Repair call and form source capture, define a qualified enquiry, connect first-party systems where appropriate, and preserve the current baseline.

Stop or redirect the money

Stop or redirect when demand is too small, the offer cannot profitably acquire the required customers, the provider cannot explain the work, the business does not control its core accounts, or repeated reviews fail the agreed stopping rule.

The short answers

How long should I wait before deciding whether SEO works?

There is no defensible universal wait. Set the window from the company’s cash, the work being done, the existing baseline, customer demand, and the lag between an enquiry and recorded gross profit. Require near-term evidence that the promised work happened.

What is a good SEO return on investment?

A useful first threshold is whether gross profit from enough new customers can cover the full economic cost. A target ratio copied from another business ignores margins, capacity, repeat purchases, cash timing, and uncertainty about what would have happened anyway.

Are rankings enough to show SEO is working?

No. A ranking can be for the wrong query, location, result type, or buyer. Search Console impressions and qualified clicks are stronger evidence of discovery, but the business still needs a record of qualified enquiries, customers, and economics.

Should I give an SEO agency access to Search Console?

For an initial audit, Google recommends read-only access. Grant only the access required for the agreed work, keep the property under company ownership, and record every approved change. Do not share a password when the platform provides role-based access.
