Use the constraint to choose your first AI agent
Find the work product delaying everything behind it, measure the wait, and test one AI role against that end-to-end result.
Start with the work product that other work is waiting for. Record its current queue time, correction burden, and downstream delay. Then test one AI role whose published work actually covers that work product. Do not begin with the department asking loudest for AI or the task that looks easiest to automate.
Eliyahu Goldratt's Theory of Constraints supplies the useful discipline: improving a non-constraint can produce more activity without increasing the system's completed output. Goldratt Research Labs describes the constraint as the factor limiting the whole organization's performance and presents five focusing steps for improving it.
Diagnose the delayed result before choosing a role
A first AI hire needs an end-to-end test
Choose the candidate from recorded delay, then accept or reject it by the downstream result.

The framework is a selection method, not evidence that any particular AI role will improve the result.
A queue is not automatically a constraint. It becomes a candidate when its delay holds up other work. A marketing owner may have a large idea backlog while the actual constraint is approved evidence. A sales team may have many leads while the actual constraint is qualified follow-through. An owner may spend hours in meetings while the actual constraint is the unrecorded decision that leaves five people waiting.

Apply Goldratt's five focusing steps to knowledge work
The Goldratt Research Labs summary states the sequence as identify, exploit, subordinate, elevate, and repeat when the constraint moves. The transfer from manufacturing to a small team's knowledge work is a hypothesis that must be tested against records, not a promise from the theory.

“Exploit” is Goldratt's term for using existing constraint capacity well. In buyer language, clean up the job before adding capacity. If every brief arrives without an audience, source, owner, or due date, a new worker inherits a broken intake system.
The Theory of Constraints Institute's five-step summary adds a useful warning: when a constraint is broken, return to the first step rather than letting past assumptions become policy. The work product that delayed the company last quarter may not be the one delaying it now.
Match the constraint to a current role
Suppose a small company cannot release useful content because every draft waits on source gathering, claim review, and link checks. The trial should measure accepted packages and downstream release delay, not generated word count.

These assignments replace some source gathering, first-pass checking, record maintenance, packaging, monitoring, and follow-through that people handle today. They do not replace the human owner who sets the goal, resolves unfamiliar judgment, approves consequential action, or accepts the business result.
Browse the current AI agent directory only after the delayed work product is specific. A role that does not yet appear there is not available for hire today. Its future specification can still be useful: write the sources, work products, checks, limits, and approval owner now, then build and test the role before listing it.
Measure the system result, not local activity
A first trial needs a baseline from the same workflow. Record four values for the prior four to eight comparable work products:
- elapsed time from complete intake to accepted result;
- time the downstream owner spent waiting;
- number and type of corrections before acceptance;
- number of accepted results completed in the period.
Then compare the same values during the trial. A faster first draft that creates more reviewer work is not an improvement. More completed tasks that pile up before another decision may indicate the constraint moved, or that the selected work was never the constraint.
Keep judgment and accountability with a person
Do not assign autonomous authority when the constrained step depends on unfamiliar judgment, a licensed decision, a sensitive people decision, a material external commitment, or context that cannot be made inspectable. An AI role can prepare the evidence and decision packet. The accountable person still makes the call.
